Complex System Transformation

Make the right system
decision the first time

Projenomics® by TAC4 Solutions, our proprietary framework for
Insurance Project & System Transformation

Complex Insurance System Transformations Need Someone Representing the Business

Complex insurance system transformations can affect far more than the technology being replaced. Other business areas, including finance, operations, reporting, data, IT, risk, and controls, may also be involved in the transformation while the people responsible for those areas continue managing their day-to-day responsibilities.

TAC₄ works alongside insurance organizations throughout complex system transformations and implementations, bringing insurance system experience, transformation leadership, and hands-on support from beginning to end.

We keep the work connected to what the organization expects to gain from the investment while working as an extension of the internal team throughout the project.

When Internal Resources Are Stretched Too Far

There is a point in a complex insurance system transformation where the challenge is not whether the organization has capable people. It is whether those people have the time, project experience, and cross-functional visibility to manage a transformation of this magnitude while continuing to run the business.

A large insurance organization may have several companies, different lines of business, multiple reporting environments, shared services, complex integrations, and years of processes built around the current systems. Decisions made in one area can affect several others.

Someone still needs to maintain a company-wide view of the project, understand how decisions in one area affect another, keep teams aligned around the same direction, preserve the reasoning behind key decisions, and know when something needs leadership’s attention.

The people a transformation depends on most are often the same people the business depends on every day. We can step into the project, provide that cross-functional leadership, and keep decisions connected to the outcome the organization is working toward without requiring internal leadership to absorb another full-time role.

Why TAC₄ for a Complex System Transformation?

We Already Know Insurance. We Learn Your Organization.

Our team comes into the project already understanding insurance and the complexity behind large system transformations.

We have worked with different carriers, financial systems, policy systems, implementation approaches, reporting environments, data structures, and organizational models. We understand that insurance accounting, statutory reporting, reinsurance, operations, regulatory responsibilities, data, and technology are interconnected.

We take the time to understand how your business operates, including how your companies interact, how information moves across the organization, where responsibilities sit, which processes are unique to your business, what your people rely on today, and what leadership expects to be different when the transformation is complete.

We build that understanding by talking with the people closest to the day-to-day operations and participating in the discussions that shape the project, giving our team the context needed to represent the business as decisions are made.

Experienced People Stay Involved

Our experienced people who get to know your organization remain involved throughout the transformation, staying close to the decisions, the implementation partner, and the business issues that develop along the way.

You work with the TAC₄ team from start to finish, without having to bring a new or less experienced group up to speed once the work begins.

TAC₄ Represents Your Business

Your software provider and implementation partner bring important platform knowledge. They understand the system, the implementation methodology, the configuration choices, and the work required to get the platform live.

Our role is different. We represent the interests of the insurance organization that will ultimately have to operate within the new environment.

As implementation progresses, attention naturally shifts toward configuration decisions, testing, data conversion, issue lists, and the volume of work required to reach go-live. Each of those activities has its place, but the larger business objectives can become harder to see as the project gets deeper into implementation. We keep those objectives visible.

When an implementation partner makes a recommendation, we evaluate whether it supports the outcomes leadership established for the transformation. We also look at the broader implications when tradeoffs arise or when a decision in one area affects finance, reporting, operations, data, or another company within the organization. If a recommendation does not align with the business objectives, we are prepared to raise that concern and work through alternatives that do.

Our client-side project leadership and governance keep implementation decisions and priorities connected to the business objectives throughout the transformation. The implementation partner is responsible for implementing the system. We keep that implementation connected to what the business set out to accomplish.

The goal is not simply to reach go-live. It is to make sure the organization gets what leadership expected from the investment.

Complex Organizations Require a Company-Wide View

The larger the organization, the more important it becomes to understand how a decision in one area affects another.

Different entities may have their own accounting structures, products, regulatory responsibilities, reporting needs, integrations, data histories, and ways of operating. A decision that works well in one part of the organization can create limitations somewhere else if those relationships are considered separately.

We bring a company-wide view to those dependencies as decisions are made, so the future environment supports the organization as a whole while still accounting for differences across companies and functions.

TAC₄’s Role in a System Transformation

Depending on the transformation, our role can include:

• Project Readiness & Transformation Planning

• Future-State System Design

• Business Requirements & Process Design

• Cross-Functional System & Integration Design

• Concept Validation & Solution Fit

• End-to-End Testing Strategy & Business Validation

• Financial, Statutory & Management Reporting Design

• End-User Readiness, Training & Knowledge Transfer

• Client-Side Project Leadership, Governance & Implementation Advocacy

The specific role depends on the organization, the systems involved, the implementation structure, and where the internal team needs the most support.

From Transformation to Business Outcomes

A complex system transformation can consume years of work and a significant investment. When it is complete, leadership needs to be able to point to what is different because of the investment.

• Are experienced people spending more time on higher-value work?

• Does leadership have better access to useful information?

• Are financial and operational processes more efficient?

• Can the organization support growth and change more easily?

• Have important dependencies and risks been reduced?

Those are the kinds of outcomes the transformation is intended to deliver. Keeping them visible throughout the project gives leadership and the project team a consistent point of reference when decisions, tradeoffs, and priorities have to be worked through.

What Should Be Different After Go-Live?

A system transformation is a significant business investment. These questions can help leadership consider what they expect the organization to gain from it.

If the guide prompts broader discussions about your current environment, implementation approach, or the outcomes leadership expects from the transformation, we can work through those questions with your team.
